Case Study: Building a No-Membership Warehouse Grocery Store Online for Jacan Foods
Summary: Jacan Food Distributors wanted customers to shop warehouse-style value online without a membership card and collect at their depot in Albion, St. Thomas. We built jacanfoods.com as a custom PHP store with a catalogue of thousands of products, JMD pricing, multipack and case listings, a pickup-only checkout, and a staff back office with role-based access.

The brief
Jacan runs a two-floor depot: groceries downstairs, home goods and tech upstairs. Customers already knew the store for bulk value. The goal was to put that range online so people could browse, build an order and collect, with no card, no membership fee and no delivery promises the business couldn't keep.
Key decisions
1. Pickup only, and the checkout says so
Delivery adds zones, fees and drivers. Jacan chose pickup-only, so we removed address fields entirely. Customers enter name, WhatsApp/phone, optional email and notes. The order records the St. Thomas depot automatically, with the address and hours shown on the page. Fewer fields, fewer abandoned carts.
2. Built for a big, messy catalogue
The catalogue runs to thousands of products sourced from supplier data: single items, multipacks and full cases. We cleaned titles, assigned departments, showed prices in J$ by default, and added per-unit hints on multipacks where it helps shoppers compare. Products without a clean photo stay in draft rather than going live with a bad image.
3. Two floors, simple navigation
The navigation mirrors the building: Downstairs groceries and Upstairs home & tech, plus All Departments, a Business & Catering section for bulk buyers, and a Visit the Depot page. A full-width desktop layout and a calm header with a large search box replaced a crowded, sideways-scrolling menu.
4. Honest positioning
The message is warehouse value with no membership card. The site does not claim affiliation with any other warehouse club, and we removed placeholder star ratings so nothing on the site looks invented.
5. Staff roles in the back office
A store like this is run by a team. The back office has a hierarchy:
- Owner: full control, team invites, settings, backups and an audit log.
- Manager: orders, catalogue, prices, customers and shoppers, without owner settings.
- Supervisor: fulfilment and light product fixes, without price changes.
- Viewer: read-only orders and revenue with export.
- Shoppers: a separate picking app showing assigned orders, with price visibility switchable per person.
The stack
- Custom PHP with SQLite: fast, cheap to host, and fully owned by the client.
- Bulk import and cleanup tooling for supplier data, with AI-assisted title and category cleanup reviewed by people.
- Clean pack-shot replacement for low-quality product images.
- Mobile-first pages with lazy-loaded images for shoppers on mobile data.
What other Jamaican retailers can take from this
- Start with pickup if delivery isn't ready. It's honest and much simpler.
- Photos matter more than design. Bad cut-outs cost trust.
- Plan for staff from day one. Roles stop mistakes and protect prices.
- Own your platform when your catalogue is large. See Shopify vs custom e-commerce.
Investment
This was a custom quoted build. Budgets for projects like this depend mainly on catalogue size and back-office needs; our e-commerce cost guide for Jamaica explains the drivers.
